I hire the people who clean vacation rentals across the Los Angeles area between guests, and every one of them gets into a home when nobody from the household is standing there watching. There is no front desk, no manager walking the floor, no camera rolling. Whatever happens in that home, good or bad, happens because the person we sent chose to do it right. That is the entire hiring problem in one sentence, and most of what I have learned running a cleaning team comes back to solving it.
Vetting has to prove behavior, not paperwork
Every cleaner on our team is background-checked and fully vetted before they are assigned a single job, and the company carries two million dollars in insurance with every cleaner bonded on top of that. Those are the baseline requirements, the things you can verify with a document. They matter, but they do not answer the real question, which is whether someone will still do the job right on the day nobody checks their work.
That is why the hiring funnel matters more than the credential check by itself. Only about one in sixty people who apply to work with us actually make it through. Most of that filtering has nothing to do with resumes. It is watching how someone handles a trial shift, whether they follow a sequence without being reminded, whether they flag a problem instead of covering it up. A clean background check tells you someone has not been caught doing something wrong. A high rejection rate, applied consistently, tells you more about who is actually going to hold the standard when it is inconvenient.
The general lesson for anyone hiring into an unsupervised, trust-critical hourly role is this: do not build your vetting process around what disqualifies someone on paper. Build it around a real trial task you can watch, because paperwork proves the past and a trial task previews the future.
Turnover in hourly cleaning work is usually a scheduling problem first
The common assumption is that hourly service workers leave for a dollar or two more an hour somewhere else. In practice, the bigger driver is almost always unpredictability. A worker who does not know how many hours they will get this week, or gets a route that changes location every day with no warning, starts looking for something steadier long before pay becomes the deciding factor. Reliability runs both directions. You cannot ask someone to be dependable if the schedule you hand them is not.
That means retention work mostly happens before the exit interview. It happens in how routes get built, how much notice a schedule change gets, and whether the person doing the labor has any say in what is coming next week. None of that costs more per hour. It costs discipline in how the operations side plans, which is a much easier problem to fix than a wage floor.
New hires get reliable fast when the standard is written down, not remembered
Unsupervised work cannot run on tribal knowledge passed from one cleaner to the next, because that is exactly how standards drift the moment nobody is watching. What gets someone dependable quickly is a documented sequence they can follow the same way on day three as day three hundred, room by room, with a clear definition of done. Experience still matters, but a written standard is what keeps a brand-new hire’s third job looking as solid as their thirtieth, instead of leaving quality to depend on who trained them and what mood that trainer was in.
The rule I keep coming back to: when the work happens where you cannot watch it, hire for how someone behaves under a real trial, not what their resume claims, and build the schedule stable enough that staying is the easy choice.
