TL;DR: After hiring people in Morocco, Dubai, and the United States, I trust resumes less than almost any other signal. A resume tells me what someone was allowed to do, not what they can do, and it carries cultural formatting that means wildly different things in different countries. What predicts success on a remote team is how a person handles ambiguity, owns a mistake, and writes when no one is watching, and none of that fits on a page.
I have made good hires and expensive bad ones across three very different labor markets. The pattern that finally became clear is uncomfortable for anyone who built their process around the resume: it is the weakest predictor I have. Not useless. Just weak, and dangerous when you over-trust it, because it is the most polished and least honest document in the process.
Here is the core problem with hiring across countries. A Moroccan candidate and an American candidate with identical ability will produce completely different resumes, because the conventions, the modesty norms, and even the meaning of a job title differ by market. A “manager” title means one thing in a 2,000-person firm and something else at a 5-person startup. If I judged those two resumes on the page, I would reward formatting fluency over skill. So I stopped.
Why resumes lie more on a distributed team
The resume is built to answer one question: was this person formally permitted to do impressive things? On a remote team that is close to the wrong question. What I need to know is whether someone can do impressive things when no one has handed them permission, structure, or supervision, which is the daily reality of remote work. Those are nearly opposite traits, and the resume only measures the first.
There is also a fairness problem that hiring managers underrate. When you weight pedigree and polish heavily, you quietly filter for people who had access to the right schools, the right early employers, and the right coaching on how to present themselves. Some of the strongest people I have hired had none of that. Gallup’s workplace research shows that engagement and performance track far more to fit, clarity, and how a person is managed than to credentials on paper, which matches what I have watched on my own team.
This matters more across borders, not less. If my process favors a certain resume style, I am not hiring the best person across three countries. I am hiring the one whose country taught them to write the resume I find familiar. That is a bias, and on a global team an expensive one.
What I actually test for instead
Because I cannot trust the page, I built the process around behavior. The signals that have predicted success for me, in rough order of weight:
- How they handle a real, messy task. I give a short paid test built on an actual problem we face, with a deliberately incomplete brief, because a real brief is always incomplete. Do they ask sharp clarifying questions, or freeze, or charge off in the wrong direction? This one test outpredicts the entire resume.
- How they write. On a distributed team, writing is the company. Decisions, context, and tone all travel through written words across time zones. A brilliant person who writes a confusing three-line message will quietly create chaos in every country at once.
- How they talk about a failure. I ask everyone about a time something went wrong on their watch. The ones who name the mistake plainly and explain what they learned own their outcomes. The ones who have never failed are either lying or have never owned anything real.
- Whether they followed the actual instructions. I bury one small, specific instruction in the application step. Following it is a tiny test of attention to detail, which on a remote team is the difference between a deliverable that ships and one that embarrasses us in front of a client.
None of these four live on a resume. All four predict remote success better than any resume line item.
A hire that worked, and one that did not
The hire that worked best in my company had a thin resume by conventional standards. A keyword search would likely have filtered her out in seconds. But her paid test was the cleanest I had seen in a year. She asked two questions before starting that told me she understood the problem better than candidates with twice her experience, she delivered early, and she flagged a risk I had not thought to mention. She is now one of the people I trust most. The page would have lost her. The behavior found her.
The hire that did not work had the opposite profile. Strong resume, recognizable company names, a confident interview. I let those signals override a quiet worry from the test, that the work came back technically fine but the communication around it was thin and evasive. I told myself the pedigree would carry it. It did not. Across time zones, the thin communication became missed context, then missed deadlines, then a client relationship I had to personally rescue. That single misjudgment ran well into the thousands of dollars. I had trusted the page over the behavior, and the page was wrong.
The lesson is now a hard rule for me: when the resume and the behavior disagree, believe the behavior. The Society for Human Resource Management has published extensively on structured, skills-based hiring as a fairer and more accurate predictor than resume screening, and my own scar tissue says the same thing in plainer language.
Running a fair process across cultures
Hiring across Morocco, the United States, and the Gulf forced me to make the process consistent in a way I would recommend to anyone going distributed. Two rules carry most of the weight:
- Every candidate for a role gets the same paid test scored against the same written rubric, before I look hard at backgrounds. Same task, same scoring, same chance, whatever country shaped how they present themselves.
- I define what each role actually requires versus what just sounds impressive. A senior title from a market I do not know well tells me little. A clean piece of real work tells me almost everything.
